Episode 1: Proprietary intelligence

HARSHVEER SINGH: I am with Pankaj Banerjee, Group Chief Agency Officer of Prudential plc. Pankaj, welcome and thank you for joining us. If I could take you back two years ago, when you started in this mission at Prudential, when you had a view of transforming the agency business as it existed, not only in Prudential but across Asia. Share with us some of your thoughts that you walked in with that led you to then lead this massively successful AI transformation program that you have led?

PANKAJ BANERJEE: So, three things that are happening in the industry, which are relevant to everybody. Number one, regulations are changing at a rapid pace, asking far more transparency. Number two, we are seeing that the agency supply side, the number of agents themselves, is on a massive reduction, which means that the future is all about fewer but far more productive agents. And number three, the customer is becoming far more involved in the purchase decision themselves.

You add all of these three and put on top of it the advent of AI and the speed at which it is impacting all these three, it meant that we have to rethink and remodel our own agency channel and the business in a way to be able to see the future where AI is utilized to make our agency force far more productive, advice-centric, so that they can be useful to the clients and at the same time enable them with enough tools administratively so that they can live up to the standards of the regulatory regime that most of the countries want.

HARSHVEER SINGH: I know you have been on an internal journey to convince a lot of your colleagues of the proprietary nature of the data that you are creating and assimilating, the secret sauce that nobody can replicate. People may copy the front end, but they cannot copy the science and the logic. You use the word re-imagining more than you used to.
Can you just expand on that?

PANKAJ BANERJEE: Our only differentiation, and long-term differentiation, in this would remain over a Claude or a Gemini. I am not fighting them because I do not think that is the most lucrative place for ROI. For me, it is all about our own behaviors, our own data, which is very unique to us. That being modeled in a way that it creates insights which are so powerful for our customers and our agents, to me, that would be our biggest competitive advantage.

And to that extent, I will reiterate the fact for everybody who is trying to do this: creating data products for AI execution is now a business activity rather than a tech activity. You need to have a very sharp orientation about how this is going to impact your business, to decide how you build these data products and what should be there.

Episode 2: Driving change and adoption

HARSHVEER SINGH: What we have been talking about is how you, as you came in to embrace this mission, re-imagined how the advice business and agency business would be transformed with the AI project that you launched. So, Pankaj, I have seen you lead a lot of technology transformation programs in the distribution space over a two-decade career. This one, I saw you insist and invest a lot of time in actually driving change from the front line. Tell us more about that insight that you have.

PANKAJ BANERJEE: So it is all coming from learnings. And what I realized is that the change management here is all about bringing in our advisors, agents, and the organization, where more belief needs to be created in the utility of this, and to bring all of them together towards the organizational change that we are trying to drive through this. Involving them, therefore, from the very beginning. Trying to understand how they operate today and how AI can perhaps impact that and change it… that was an important key factor.

The second very critical element of this change is the pace at which we will continue to augment the tool, because every time somebody is using the tool, it is a data point, which actually makes the tool far more efficient than it was yesterday. So these two, to me, are centrifugal to the overall change management that is needed to drive a higher adoption
and continued adoption.

HARSHVEER SINGH: Rapid scaling is the way to get more ROI on the investments that you are making into enabling your advisors with AI technology, but encoding workflows between Hong Kong and Singapore, or the Philippines and Malaysia, they are so different. How are you thinking about scaling this across markets?

PANKAJ BANERJEE: Where I saw that there is a potential chance for replicating it, and accelerating it, and creating a unified code, is actually at the back end. The idea was to keep the originality of what is the core of the belief system of a market, but everything underlying it: our infrastructure, data layers, data products the way we generate them, the AI coding, that can be highly replicable.

As we have seen in our example in Singapore and Hong Kong, if you look at the front end of Hong Kong and Singapore on performance management, they are extremely different. Different languages, different logic. But the logic with which we build the AI coding or the data products, the way they were built, if we can create commonality there, it gives us the ability to scale it in the other markets. I do believe genuinely that the biggest change can only happen when the organization and our people see the leadership taking complete ownership in it and being a part of the execution

Episode 3: AI leadership lessons

HARSHVEER SINGH: What we have been talking about is the entire program that you led, it was a business transformation. But let us explore your personal transformation and lessons learned, Pankaj. As you have been through this journey, what have you learned as a leader through this experience?

PANKAJ BANERJEE: It is a great one. And I think I would just categorize those learnings into a few elements. Number one, significant personal investment in really understanding this technology and enhancing your own personal curiosity towards learning what it is and how it can change the future. I think that is pretty important as leaders at every level. The second is the learning and reflection, which is equally deep, about this being a business transformation. This is not a tech transformation orientation only. And the third thing is that it is a change where merely two or three functions of an organization, unlike the
previous technology projects about digitization and all of that, cannot happen with just one or two functions being involved, because it is so holistic in its output. We have to engage, inspire, and bring the entire organization and all the functions together.

HARSHVEER SINGH: May I ask you one final question? Imagine I am a top-tier MDRT agent and I come to you and say, give me a vision for what is the ultimate agency model or advisory business that you are trying to create.

PANKAJ BANERJEE: Consider the future of an insurance advisor as being somebody who manages their business, helped by five or six AI agents. One AI agent is helping in terms of servicing the customer. Another AI agent is constantly working to figure out what the next best opportunities are for them. A third taking care of administration. And a fourth acting as a coach, who can, on a continuous basis, keep telling them what they need to do and do it much better than what they did in the past. I think that is the future… where every advisor will move around with an army of their own AI agents. The agentic agent, making them far more impactful than what they are today.
