      Building brands in hard times

      Year after year, two strategic moves have helped some brands outperform their competitors.

      Seis anos atrás, a Bain & Company conduziu um estudo com mais de 500 marcas globais. O estudo apontou que, destas marcas, 90 haviam consistentemente superado seus concorrentes diretos no período entre 1997 e 2001. Na época, a pesquisa demonstrou que as marcas que mantêm um compromisso diferenciado com inovação e publicidade possuem maiores chances de ter melhor desempenho.

      Entretanto, ao revisitar este estudo em 2008, descobrimos que apenas 13 das 90 marcas vencedoras em 2001 continuaram à frente de suas categorias. Assim, ficou claro que muitas das marcas ex-líderes se permitiram ser ultrapassadas pelas concorrentes. Mas por quê?

      Analisamos então as experiências destas 13 marcas - que permaneceram no topo - e das 77 outras marcas que falharam em se manter na liderança. Estas 13 marcas mantiveram-se na liderança seguindo dois princípios bem simples, válidos mesmo em tempos difíceis:

      1) Disciplina em inovação - A maioria das empresas de bens de consumo define filtros e critérios para inovação. Mas muitas empresas simplesmente falham em seguir todos estes cuidadosos procedimentos.

      Primeiro, elas falham em definir as metas corretas para inovação e subestimam drasticamente o valor que precisam gerar por meio de novos produtos para manter o forte crescimento. Segundo, ainda que definam uma meta, ao lutar por ela acabam gerando excesso de inovação, deixando a empresa congestionada com esforços em projetos de pequeno e médio potencial enquanto as reais e grandes oportunidades se perdem.

      Neutrogena, uma fabricante global de cosméticos, é uma empresa que evitou este equívoco. A empresa exige envolvimento dos gerentes seniores no processo de inovação e segue diretrizes desenhadas para manter o foco somente em inovações que possam sustentar o crescimento de longo prazo. Projetos de novos produtos não podem ficar muito longe das marcas já estabelecidas e precisam se provar sustentáveis. A empresa pensa em inovação focada em iniciativas de alto valor - não apenas produtos - que se encaixem na herança de sua controladora, a Johnson & Johnson.

      2) Investimentos em publicidade - Ainda que as empresas façam um bom trabalho em controlar as iniciativas de inovação, elas podem reduzir as chances de sucesso de um novo produto ao seguir um caminho comum para a redução de custos: cortar gastos com publicidade quando as receitas caem, em vez de investir mais para aumentar ou reforçar o "recall" da marca. Essa tentação é particularmente forte em tempos de crise, quando as empresas se confrontam com custos crescentes de insumos, custos de financiamento mais elevados e redução dos lucros.

      Entretanto, nossa pesquisa mostra que dois terços das marcas que consistentemente crescem mais em suas categorias investem mais em publicidade que a média das suas categorias. Elas mantêm campanhas publicitárias por pelo menos dois anos, após o lançamento de novos produtos, e também mantêm o compromisso com as marcas mais antigas.

      Os vencedores compreendem a importância de não cortar os investimentos em publicidade até que o produto tenha chance de se provar no mercado. A Danone, por exemplo, precisou de quase dez anos de publicidade e vários relançamentos para tornar o iogurte Actimel uma marca vencedora na França. Introduzido em 1994, como um produto para adultos fisicamente ativos e preocupados com saúde e bem-estar, o iogurte não decolou. Em 2002, a empresa relançou o produto com uma campanha de marketing de US$ 15 milhões focada em comunicar claramente a mensagem de saúde associada ao produto. Dois anos depois, a marca já representava 16% das vendas de iogurtes da empresa na França.

      A fórmula é simples para as empresas de bens de consumo que aspiram a uma posição de liderança e a sair fortalecidas do período de incerteza em que vivemos: apesar de todas as tentações de cortar custos, mantenha o compromisso com inovação e publicidade. Somente uma rigorosa disciplina no desenvolvimento de produtos e um investimento sustentado em publicidade ao longo de todo o ciclo de vida da marca podem manter as marcas vencedoras no topo da lista.
