      This is part one of a four-part series on architecting for agentic AI.

      The rise of agentic AI marks a shift as profound as the move to cloud or mobile. Early deployments are already delivering value, especially those in which agentic systems are applied to the appropriate workflows. Bain's latest AI readiness survey finds that 80% of generative AI use cases met or exceeded expectations, yet only 23% of companies can tie initiatives to measurable revenue gains or cost reductions.

      The gap isn’t in ambition; it’s architecture. Most companies have launched pilots, but few have scaled them into safe, reliable operations. Moving from experimentation to business impact requires a new kind of enterprise technology architecture—namely, integrated platforms that manage data and support the build, deployment, and operation of AI applications. These platforms enable dynamic coordination across agents, applications, and data. This isn’t a lift-and-shift from legacy IT; it’s a structural overhaul of the enterprise technology stack.

      Such an overhaul demands a shift in mindset. Success depends on evolving beyond fragmented legacy systems toward a unified AI architecture focused on high-impact opportunities. It requires early investments in data quality and process redesign alongside technological advancement. As agentic systems integrate tools, models, and data, they outgrow traditional architectures designed for deterministic request-response interactions. Supporting multi-turn, adaptive workflows requires capabilities that legacy stacks were never built to provide, including shared context, orchestration, and runtime governance. Architecture shifts from an operational concern focused on uptime and efficiency to a strategic foundation that determines how, where, and at what scale AI can create value.

      When organizations get this right, the payoff is clear. Enterprises that invest in centralized governance, reusable orchestration layers, unified agent registries, and platform-level policy enforcement move from concept to production in weeks, not months—and at far lower marginal cost. Compliance becomes automated, reuse accelerates, and AI shifts from a series of costly experiments to a scalable operating capability.

      Agentic systems mark the next stage of AI readiness. They combine data and reasoning into platforms that learn, collaborate, and act. In a supply chain, for example, an agentic system can detect delays, assess options, and automatically rebook shipments.

      The trajectory is clear: AI is evolving from siloed pilots to connected, autonomous systems.

      From isolated models to connected systems

      Over the past few years, enterprises have largely deployed AI as a series of isolated experiments—a pattern reinforced by software-as-a-system providers racing to embed AI within their own applications. The result has been pockets of intelligence confined to platform boundaries, delivering incremental improvements but little enterprise-wide transformation. Agentic AI breaks this model by shifting the focus from smarter individual applications to connected systems that coordinate across platforms, data, and workflows as a unified intelligence network.

      At the center of this network is a dedicated coordination layer for agents. Traditional IT architectures were built to route predictable, stateless transactions within clearly defined system boundaries. Agentic systems require something fundamentally different—that is, infrastructure that supports adaptive, multi-turn interactions in which agents dynamically discover capabilities, share context, and hand off work as tasks evolve. This makes system boundaries more permeable, enabling agents to invoke tools, access data, and execute actions across platforms in coordinated, end-to-end workflows. Without this foundation, organizations remain stuck in pilot mode, unable to scale beyond individual systems or move from isolated automation to enterprise-wide execution.

      Delivering this kind of integration requires more than connecting data sources. It calls for harmonized governance, continuous monitoring, and the expansion of existing machine learning operations (MLOps) and large language model operations (LLMOps) practices to cover agents, prompts, tool registries, agent skills and orchestration flows—an emerging operational discipline sometimes called AgentOps. The effort goes well beyond traditional AIOps, which focuses on applying AI to IT operations.

      Making this shift is inherently complex because it requires operational maturity that most enterprises haven’t developed yet. AgentOps extends traditional MLOps and LLMOps into a discipline focused on managing autonomous systems end to end. It governs the life cycle of agents—namely, their prompts, workflows, tool permissions, memory, and orchestration logic—while enforcing runtime guardrails, version control, observability, and rollback mechanisms. As agents gain the ability to act across systems, enterprises must define clear policies for what they can access, what they can execute, and how their decisions are monitored and audited.

      That discipline rests on a modern data foundation. Agents depend on consistent, high-quality data delivered in real time, with clear lineage, standardized models, and fine-grained access controls. Enterprises need robust pipelines to synchronize information across systems, mechanisms to track how data is used and transformed, and automated quality checks to detect drift or inconsistencies before they cascade through workflows. Without this trusted data backbone, even the most sophisticated agents cannot operate reliably or at scale.

      Consider, for example, a customer service request. Instead of flowing through a single chatbot to one application, it might now trigger a chain of coordinated agent actions—such as pulling historical data, checking inventory, evaluating fulfillment options, updating records, and synthesizing a single response—all in real time, all within a shared context. The result is a richer outcome than isolated models and siloed systems could ever deliver.

      These connected systems offer four clear benefits.

      • No more duplication: A unified platform reduces redundancy across systems, data pipelines, and siloed applications—eliminating rework and lowering the marginal cost of new use cases.
      • Richer insights: Shared data and context improve accuracy and timeliness, enabling higher-value end-to-end use cases.
      • Simplified governance: Centralized control and observability reduce risk and ensure compliance, even in nondeterministic systems within which steps and outcomes can vary.
      • Scalable, reliable execution: Modular architecture enables rapid scaling, continuous updates, and better performance.

      Realizing these advantages at scale requires an architectural shift from systems intended for isolated models to a foundation that supports orchestrated networks of agents, shared context, and embedded governance.
