Most companies pilot AI at the margins of the business. Paychex went straight to the core. With support from Bain and OpenAI, and leadership from Dave Wilson, managing director of engineering and technology, Paychex became the first HR, benefits, and payroll provider to embed an agentic AI system directly into live payroll processing, a function with zero tolerance for error and more than 800,000 customers that depend on it working correctly every time.

Outcomes

Many Paychex customers manage payroll through self-service today. Others still prefer to do it through traditional channels, like email, because that’s what works best for their business. Preserving that flexibility matters. But it also meant the work couldn’t simply be automated away. Every one of those submissions had to be read, validated, and processed by hand. 

Paychex and Bain saw an opportunity to do something neither had done before: build an agent that reads, validates, and processes payroll inputs without breaking the client relationship. “We couldn’t just take that data out of email and process it in the background,” said Wilson. “The agent had to work alongside our service specialists, not around them. That was the only way to automate the work without giving up the trust and service standard our clients count on.”

Built on Customer Trust

Paychex had a foundation that few competitors can match: proprietary payroll data, 55-plus years of customer trust, and enterprise technology built for scale. That foundation is what made a production-grade AI agent possible, not just a proof of concept.

Before the agent touched a single live payroll, it ran in parallel with Paychex’s payroll specialists. That human-in-the-loop period is where the system earned trust. One example: The agent couldn’t find an employee listed as “Father” at a church client. It learned that “Father” was the pastor, not a first name, and got it right from then on.

That training period paid off. The agent now handles processing end to end while employees review outputs and manage exceptions instead of doing manual entry. Average processing time dropped 80%*, and employees now spend that reclaimed time on advisory work that grows the relationship, not paperwork that doesn’t. Customers haven’t noticed a change in service. That’s the point.
